Change Management and Enablement

People are at the heart of all transformations. They are key for successfully adopting and sustaining change.

There can be a tendency within technology enabled transformations for organisations to focus too heavily on the destination – process optimisation or system configuration and implementation. Inadvertently, they pay less attention to the journey – successfully understanding, managing, and enhancing the transformation experience for employees, suppliers and customers.

In our experience, it’s the latter that makes the difference. When your people feel engaged in the change, they are far more likely to meaningfully adopt the new technology. This approach builds capability faster, better embeds the principles of your new digital-first culture and makes sure the benefits of change last long after the transformation is complete.

The challenge you face

Placing humans at the heart of the transformation effort

We will work with you to weave and embed change throughout the programme.
It will be the heart of the transformation by ensuring a human-centred approach to solution design (rather than a separate workstream that only delivers sporadic communications and training interventions):

We’ll leverage the Transform ERP Framework to:

  1. Do a high-level Change Impact Assessment. This will identify how the organisation
will be impacted (key people, process, data, systems, and organisational impacts), which builds understanding and drives early engagement
  2. Understand the extent and nature of the change effort to accelerate the development of a robust, over-arching Change Strategy

Establishing a programme and business collaboration for success

  1. We’ll document, agree and mobilise the required change capability model — including the appropriate use of internal, transformation partner, contractor and nearshore/offshore resources.
  1. We’ll incorporate the change standards, methodology and tooling that will be consistently used across the programme in the Change Strategy, accelerating this with Transform ERP proven change management framework.

1. Define the purpose

Create a compelling purpose driven by leaders who are visible, collaborative and accountable. A purpose that anchors decision making, engages and inspires people, and puts them at the heart of your transformation.

2. Design the change journey

Architect a coherent journey for each persona or group of end users that continually leverages data and the insights of your leadership, people, suppliers and customers. Identify quick wins and deliver the outcomes that will reimagine the future of your business, which in turn benefits society and the environment at large.

3. Develop your business capability

Enable leadership and talent to successfully adopt new ways of working: culture and behaviors required to empower modern, adaptable, digital organisations of the future.

4. Deliver high performance

Transition communities to new way of working and new levels of collaboration across your businesses, functions and geographies; building you transformation muscle.

  1. Running a series of up-skilling workshops to ensure a baseline level of understanding and change capability, supported by:
  • Our suite of change management training to inform and accelerate technical up-skilling.
  • Business Chemistry to support effective collaborative and ways of working across and amongst the team.

To lead a successful change journey and embed change in the business with minimal risk, a differentiated approach is required across the key impacted audiences:

Leaders

Our approach eases decision making and leader activation through engagement and collaboration data (e.g., regular pulse surveys and other measurement mechanisms) to motivate other key stakeholder groups. We propose launching the programme with several accelerated “High Impact Sessions”, that align leaders and equip them with change and communications tools (e.g., narratives and talking points, leadership guides and leadership action plan). We help maintain leadership accountability for engagement and communications via ongoing leader alignment and continuous listening of the programme team and end user feedback.

Programme team

The programme team is the heart of the programme. Keeping them energised and inspired will boost the overall speed and success of the transformation. The teams will be going through their own change journeys and face many challenges (such as business as usual versus programme work, standardisation versus customisation, etc.). This includes the extended programme team such as process owners, solution owners and business architects. Our approach considers them as both target stakeholders and champions for change. To create high-performing teams and realise the programme ambition, programme teams need to feel empowered to collaborate in an open environment across streams and teams. We make it a priority to engage and motivate the programme team, empowering them to be the best that they can be. To build a high-performing and focused programme team we need to:

  • Envision what a great team is
  • Equip business and programme leaders to motivate and inspire
  • Foster a culture of collaboration
  • Invite continuous open and honest feedback
  • Bring in the right expertise (SMEs) at the right time

End users

As transformations rely on people, it’s essential for the programme that your end users feel a sense of buy-in, understanding and togetherness – from internal co-workers to external partners. Each group is unique, just like their needs. A one size fits all approach to change will not work. Throughout the programme, we will use data from surveys and focus groups to steer engagement interventions, communications, learning, site and business readiness. To put each end user’s experience at the core, we aggregate groups of end users based on similar impacts to design the right amount, level and frequency of change, communication and learning interventions. For this we use data from stakeholder and change impact assessments to create personas, which serve as the basis of the change journeys (visualisations of the milestones, impacts and planned engagements) that will cultivate the desired skills, understanding, and behaviours.
